1.9 — From the dumb robot to the autonomous employee: RPA → IPA → APA

This is where we understand why the job market is going to shift. Enterprise automation evolves in 3 stages.

Stage 1 — RPA (Robotic Process Automation) ⚙️

A very obedient, but blind and brainless factory robot.

  • How it works: you show it the exact procedure — “copy this Excel cell, paste it into this software, click that button.”
  • The limit: if the button moves a millimeter or the format changes, it crashes. Zero adaptation.

Stage 2 — IPA (Intelligent Process Automation) 👁️

You give the robot “eyes” and “ears” through AI.

  • How it works: in addition to clicking, it can read a scanned PDF, extract info from an invoice, or detect whether an email is positive or negative… before acting.
  • The limit: it understands better, but it still follows a scenario decided in advance.

Stage 3 — APA / Agentic AI (Agentic Process Automation) 🚀

The current revolution. AI becomes a true autonomous agent.

  • How it works: you no longer tell it how to do something, you give it a goal. The agent reasons, understands context, uses tools (web search, databases…), observes the result, and self-corrects if it makes a mistake. This is the famous “Loop Engineering” of Level 3.

🟢 In plain words — RPA follows a procedure with its eyes shut, IPA adds the ability to read/understand, and APA gets a goal and figures it out on its own.

📝 A vocabulary note: “RPA” and “IPA” are established industry terms. “APA” is more recent and marketing-driven: depending on the vendor, you’ll also hear “agentic automation” or simply “AI agents.” The idea matters more than the acronym.

The higher you go, the more the machine decides for itself.

🧩 Concrete example — “process an invoice received by email.” RPA: copies the amounts from an always-identical file (and crashes if the layout changes). IPA: reads even a scanned PDF and extracts the right amounts. APA: gets the goal “pay valid invoices before they’re due,” checks, chases the supplier in case of doubt, and adjusts on its own.

RPA. It follows a fixed procedure, without understanding or adapting: the slightest surprise blocks it.

📈 What the market says (verified Gartner figures):

  • By 2028, 33% of enterprise software will include agentic AI — up from less than 1% in 2024.
  • Also by 2028, 15% of day-to-day work decisions could be made autonomously (up from 0% in 2024).

⚖️ But let’s stay level-headed: Gartner also predicts that over 40% of agentic AI projects will be canceled by the end of 2027 — runaway costs, unclear business value, inadequate risk controls. In other words: the technology is powerful, but success depends on method and control (the whole point of Levels 4 and 5).

In short

  • Automation climbs in 3 steps: RPA (blind) → IPA (which reads) → APA (autonomous).
  • APA / agentic gets a goal and self-corrects: that’s the current revolution.
  • The potential is real, but many projects fail for lack of method and control.
